Roadmap and budget

Operating model review keeps this month honest. A roadmap takes the same information - devices, licensing, vendors, growth - and turns it into a plan you can budget against before the year starts, not during a crisis. It is a slower, less urgent conversation than the monthly one, and it needs a different clock to happen at all.

What a roadmap contains

Device replacement schedule

Which computers are approaching the age, warranty expiry, or performance point where replacement should be budgeted - not discovered the week something fails.

Licensing and subscription forecast

Microsoft 365 tier changes, seat counts tied to hiring plans, and other recurring software costs, reviewed before the renewal invoice arrives rather than after.

Known project pipeline

An office move, a platform change, or a provider transition that is already likely in the next year, named early enough to scope properly instead of becoming a rushed request.

Growth and headcount alignment

Hiring plans that change device counts, seat licensing, and onboarding volume, factored in before they arrive as a surprise.

Risk and dependency review

Aging hardware, single points of failure, and vendor contracts approaching renewal or end-of-support, reviewed on a slower cadence than the monthly operating rhythm.

Annual or quarterly roadmap

Where budget, replacement, and known projects are heading over the next one to four quarters - reviewed less often, and about direction rather than this week's tickets.

Honest limit: this page does not use the label "vCIO" or promise a certified strategy function. It describes a planning conversation built from your own environment, not a credentialed advisory title.

Before budget season

Questions worth asking a quarter ahead of time.

  • Which devices in the fleet are already past a reasonable replacement age?
  • What is the Microsoft 365 licensing cost today, and does it still match actual headcount and use?
  • Is there a known office move, platform change, or provider transition in the next year that isn't in any budget yet?
  • Who actually reviews this list every quarter, and who signs off on the resulting budget?
  • If nothing on this list changes for two quarters in a row, is that a sign the plan is stable - or that nobody is looking?
