Service model fit

Co-managed or fully managed? Start with the ownership gap.

The right model depends less on company size than on who already carries technical decisions, recurring operations, employee support, and vendor coordination.

Two operating models

Choose the relationship that completes the team you actually have.

Co-managed IT

  • An internal IT lead already owns priorities and architecture.
  • The company wants added operating capacity or selected responsibility lanes.
  • Escalation boundaries can be written clearly.
  • Internal and external teams can share context without duplicating control.

Fully managed IT

  • There is no internal IT function carrying day-to-day ownership.
  • Leadership wants one accountable managed relationship.
  • Support, maintenance, Microsoft 365, and vendors need coordinated follow-through.
  • The company can retain a business decision owner even when technical work is delegated.

The model fails when two parties assume the other owns the work.

Co-management needs explicit lanes: who receives employee requests, who administers identities, who approves changes, who coordinates vendors, and who closes the loop. Fully managed service still needs an authorized business owner for priorities and approvals. Neither model should rely on a vague promise to “handle everything.”

Decision questions

Use these questions before comparing proposals.

  • Is there an internal person whose job includes IT ownership, or only a helpful employee doing it informally?
  • Which decisions must remain internal because they affect budget, policy, or business risk?
  • Does the missing capacity concern support volume, administration, maintenance, specialist depth, or coordination?
  • Can both teams work from the same escalation and responsibility model?
  • Who is accountable when a request crosses Microsoft 365, a device, and an outside application vendor?

Practical rule: choose co-managed service when an internal IT owner needs defined reinforcement. Choose fully managed service when the company needs an external team to carry the recurring operating role.

Put it in writing

Which supported systems receive recurring upkeep and how exceptions become decisions.
